What is the difference between a fractional CFO and an accountant?
There is no reliable rule that an accountant only looks backwards. Many accountants provide forecasting and commercial advice. Equally, hiring someone with a CFO title does not automatically solve unreliable records. Compare deliverables, involvement and accountability rather than assuming a title defines the service.
- Bookkeeping: recording transactions, reconciliations and maintaining the underlying records within the agreed scope.
- Accounting and tax support: preparing accounts, advising on accounting treatment and handling specified compliance work.
- Fractional CFO support: connecting forecasts, management reporting and financial analysis to business decisions, with an agreed leadership role.
The same firm or person may provide more than one of these services. Ask what is included in your existing arrangement before buying additional support.
Which finance support does your business need now?
If bank accounts are unreconciled and invoices are missing, start by fixing the records. If accounts are reliable but you do not understand performance, ask for a useful monthly reporting pack and a discussion of the drivers. If you need to decide whether to hire, invest or fund growth, you may need a forward-looking model and someone to challenge its assumptions.
If those decisions recur and no one in the business owns the financial plan, a fractional finance director engagement may fit. A one-off decision may instead suit a defined project. There is no universal turnover threshold that determines the answer.
Worked example: can we afford two new hires?
Suppose two hires add a combined £10,000 a month in total employment costs. Over six months that is £60,000, before one-off recruitment or equipment costs. Expected extra revenue of £90,000 does not establish affordability if it brings delivery costs or arrives after payroll must be paid.
A useful model tests the timing of starts, sales, collections and other costs. A slower-sales scenario may require a phased hiring plan. These are hypothetical figures illustrating a decision, not a forecast for your business.
Your existing accountant may already provide this modelling. If so, the gap may be regular review and decision ownership rather than another report or another adviser.
How a fractional CFO works with your accountant
Agree a clear handover: who closes the monthly accounts, who checks assumptions, who prepares the forecast and who presents the decisions. Set deadlines so management is not reviewing outdated figures. Use a shared set of definitions for revenue, gross margin and cash.
The business owner remains responsible for decisions. A useful finance arrangement brings options, assumptions and risks into view, with a record of actions. Avoid paying two providers to maintain different versions of the same forecast.
Questions to ask before choosing finance support
- Which specific decisions will this work help us make?
- What will be delivered, and how often will we discuss it?
- Who maintains the underlying records and corrects errors?
- What is included in the fee, and what is a separate project?
- How will the work fit with our current accountant and team?
- What information is needed, and how will access be controlled?
Review fractional CFO costs alongside scope rather than comparing day rates alone. You can also explore management reporting if that is the immediate gap.
Discuss the finance decision you need help with
You do not need to know which job title you need before enquiring. Tell us the problem: cash uncertainty, weak margins, a hiring decision or a growth plan. We can discuss whether the work calls for reporting, a specific model or ongoing fractional CFO support.
The enquiry form needs no financial uploads. Kishen Patel, BFP ACA, is an ICAEW Chartered Accountant. Scope and fees are agreed before work begins.
What is fractional accounting, and how does it differ from a fractional CFO?
Fractional accounting usually describes accounting support supplied for part of the time rather than a full-time appointment. It is a commercial description, not a guarantee of a particular qualification or service. The remit may concern bookkeeping, reconciliations, management accounts or another agreed task.
A fractional CFO engagement can focus on interpreting information, forecasting, commercial decisions and financial leadership. The skills and work can overlap: an accountant may also provide CFO services. Compare the actual responsibilities, professional background and outputs rather than assuming every provider uses these labels in the same way.
If the ledger is months behind, accounting preparation may be the immediate priority. If reliable accounts exist but a hiring, pricing or funding decision remains unanswered, senior analysis may be needed. If both are missing, agree the preparation and review workstreams together. Monthly management accounts services can be scoped separately from ongoing outsourced FD support.
Ask each provider the same three questions
- What will you prepare and what will you review? Identify reconciliations, reporting, tax work and forecast responsibilities explicitly.
- What will management receive? Agree the format, discussion and decision follow-up, not just the number of hours.
- What remains with our team? Name the input owners, approval responsibilities and escalation route.
Read the monthly CFO review checklist to see the distinction between receiving reports and using them. Where your existing accountant already provides that work, start by clarifying the current scope rather than automatically adding another adviser.
Your questions, answered.
Do I need both an accountant and a fractional CFO?
Sometimes, but not always as separate providers. The important point is that records, compliance and forward planning are covered by clearly agreed responsibilities.
Can my accountant also provide CFO services?
Yes. Some accountants offer financial modelling, forecasting and ongoing commercial support. Ask what your current arrangement includes and compare the actual deliverables.
Is a fractional CFO only for large businesses?
No. Suitability depends on the complexity and value of the decisions, the quality of information and the support already available, rather than turnover alone.
More questions about this support
Is a fractional accountant the same as a fractional CFO?
Not necessarily. Fractional describes a part-time arrangement; the accounting or CFO remit depends on the agreed work. Compare preparation, reporting, forecasting and decision responsibilities.
Should I hire a fractional CFO or a traditional accountant?
Identify the gap first. Accounting records and compliance, reporting preparation and financial leadership can require different or overlapping work. Your existing accountant may already offer the support you need.
